It\u2019s tempting to give in to the thought that you simply can\u2019t plan your communications right now. After all, what\u2019s the point? Everything you had planned for this year went totally off-course, and you feel like you\u2019re in survival mode. Of course, that\u2019s all on top of the typical challenges you face year to year in communications.<\/p>\n<h4>What if we told you that planning is exactly what you need right now?<\/h4>\n<p>You can list every reason why you don\u2019t need to plan for next year, but even when\u00a0<em>everything<\/em>\u00a0is uncertain, it\u2019s\u00a0<strong><a href=\"https:\/\/www.mightycitizen.com\/insights\/tools-and-training\/annual-comms-plan?utm_source=Naylor&amp;utm_medium=marketing&amp;utm_campaign=commsplan_webinar\" target=\"_blank\" rel=\"noopener noreferrer\">all the more reason to have a plan<\/a><\/strong>. Isn\u2019t it better to create something and adapt it than to have nothing to follow? Was it not Shakespeare\u00a0<em>himself<\/em>\u00a0who said, \u201c\u2018Tis better to have planned and lost, than never to have planned at all?\u201d (Or something like that, right?)<\/p>\n<p>Plans allow you to clearly lay out\u00a0<em>what<\/em>\u00a0you\u2019re going to do and\u00a0<em>how<\/em>\u00a0you\u2019re going to do it. Or, in other words, your strategy and tactics\u2014and you have to have both in planning. If you focus on tactics without connecting it to an overall communication strategy, you waste time and energy pursuing tactics that aren\u2019t returning enough organizational value.<\/p>\n<div class=\"box info aligncenter\"><div class=\"box-inner-block\"><i class=\"tieicon-boxicon\"><\/i>\n\t\t\tThe leadership in your organization must see how your communication goals help reach the organization\u2019s strategic goals.\n\t\t\t<\/div><\/div>\n<p>Plans should be shared with your boss(es), key stakeholders (including board members or committees), and team members from other departments. Your communications plan provides a correlation between communications goals and overall organizational goals. This shows the true value of communications as a revenue-generator and not just a cost.\u00a0<strong>I cannot emphasize this enough: the leadership in your organization must see how your\u00a0communication goals\u00a0help reach the organization\u2019s strategic goals.<\/strong>\u00a0That\u2019s why an organization invests in marketing and communications: to see a return. It\u2019s the first step to developing your team\u2019s action plan with measurable business objectives.<\/p>\n<p>Welcome to your new roadmap for whatever\u2019s to come.<\/p>\n<h2>Mighty Citizen\u2019s Annual\u00a0Communications Plan Template<\/h2>\n<p>A communications plan template is divided into five main sections:<\/p>\n<ol>\n<li>The Executive Summary<\/li>\n<li>The Organization<\/li>\n<li>Market Analysis<\/li>\n<li>Audiences<\/li>\n<li>Goals<\/li>\n<\/ol>\n<p><strong>To guide you through this\u00a0free template\u00a0(and because we can\u2019t actually share examples from our clients\u2019 plans), we\u2019ll refer to a fictitious association\u2014the International Association of Mighty Citizens (IAMC).\u00a0<\/strong>This association does not exist anywhere but in our minds. However, it gives us a great variety of examples.<\/p>\n<h3>1) The Executive Summary<\/h3>\n<p>The executive summary is a short, summarized version of your communications plan. Most executives don\u2019t have time to read your full communications plan, so this is meant to give them the full picture without all of the details. This can be shared with leadership inside your organization and also with any board or committee members, as needed. The main objective is to briefly list and describe:<\/p>\n<ul>\n<li>Key dates, anniversaries, or milestones<\/li>\n<li>Initiatives your organization will focus on over the year<\/li>\n<li>Overarching goals<\/li>\n<\/ul>\n<p>It\u2019s important that your Executive Summary is written LAST. Fill out the full template and then come back and add your executive summary. You\u2019ll tear your hair out trying to do it any other way.<\/p>\n<h3>2) The Organization<\/h3>\n<p>This is where you talk about who you are and what value you provide. This section includes:<\/p>\n<h4><strong>Organizational overview:<\/strong><\/h4>\n<p>This is a high-level overview of your company or organization. If someone unfamiliar with your organization were to read this, what would they need to know? When were you established? How are you structured? Etc.<\/p>\n<h4><strong>Vision statement:<\/strong><\/h4>\n<p>What will the world look like when you work is done?<\/p>\n<h4><strong>Mission statement:<\/strong><\/h4>\n<p>What you do every day to accomplish your vision?<\/p>\n<p>Hopefully, you already have your vision and mission statements defined. If you do, copy and paste those here. You don\u2019t need to re-write them unless they are due for an update.<\/p>\n<h4><strong>Products\/services:<\/strong><\/h4>\n<p>What products and\/or services do you provide? Provide a list along with the key deliverables for each. For example, purposes, at our fictitious IAMC we offer these products and services:<\/p>\n<table width=\"710\">\n<tbody>\n<tr>\n<td><strong>Product\/Service<\/strong><\/td>\n<td><strong>Deliverable<\/strong><\/td>\n<\/tr>\n<tr>\n<td>Membership<\/td>\n<td>Access to member content and community<\/td>\n<\/tr>\n<tr>\n<td>Certifications<\/td>\n<td>Certificates, accreditation<\/td>\n<\/tr>\n<tr>\n<td>Education<\/td>\n<td>Sessions, publications, journals<\/td>\n<\/tr>\n<tr>\n<td>Events<\/td>\n<td>Conferences, webinars, networking<\/td>\n<\/tr>\n<tr>\n<td>Advocacy<\/td>\n<td>Legislative support, reporting<\/td>\n<\/tr>\n<tr>\n<td>Foundation<\/td>\n<td>Research, scholarships<\/td>\n<\/tr>\n<\/tbody>\n<\/table>\n<p>The way you list your products and services here should be the way they\u2019re referenced everywhere. One of the goals of this list is to align the entire organization around the same nomenclature. Use this language on your website, in your internal meetings, in promotional materials, etc. For example, if you have Advocacy, call it Advocacy everywhere. Not \u201cAdvocacy\u201d in some places and \u201cLegislative Efforts\u201d in others.<\/p>\n<h4><strong>Communications personnel:<\/strong><\/h4>\n<p>How is your communications team structured? What are team members responsible for? Are communications personnel within the same department or spread across the organization? Do you get support from other departments or roles? Give an overview here and then list each team member below with key responsibilities.<\/p>\n<p>In the IAMC, we have a team of five:<\/p>\n<table width=\"710\">\n<tbody>\n<tr>\n<td><strong>Title<\/strong><\/td>\n<td><strong>Responsibilities<\/strong><\/td>\n<\/tr>\n<tr>\n<td>VP of Communications<\/td>\n<td>Strategic leadership, oversee budget and plan, PR<\/td>\n<\/tr>\n<tr>\n<td>Director of Marketing<\/td>\n<td>Oversee campaigns and ad spend, report data<\/td>\n<\/tr>\n<tr>\n<td>Director of Development<\/td>\n<td>Bring opportunity, build relationships<\/td>\n<\/tr>\n<tr>\n<td>Marketing Manager<\/td>\n<td>Work with technology, content, and campaign creation<\/td>\n<\/tr>\n<tr>\n<td>Digital Marketing Manager<\/td>\n<td>Work with digital, content, and campaign creation<\/td>\n<\/tr>\n<\/tbody>\n<\/table>\n<h4><strong>Budget:<\/strong><\/h4>\n<p>How much will your organization spend on communications efforts this year? This is simply a statement on your expected communications spend and you should link to your budget spreadsheet if you have one.<\/p>\n<h3>3) Market Analysis<\/h3>\n<p>When writing your communication plan, there\u2019s nothing more important than understanding your target audience(s).<\/p>\n<h4><strong>Industry Research and Trends:<\/strong><\/h4>\n<p>Do you have any current market research? If not, do you need to collect some? What are the upcoming trends\/challenges facing your industry? You can find this information by asking your audiences, consulting industry partners (like associations), analyzing available and proven research, and by reading industry blogs and resources.<\/p>\n<h4><strong>Market Position:<\/strong><\/h4>\n<p>In this section, you\u2019ll evaluate your current market position and the metrics you use to define it. What are the metrics you use to compare yourself to your competitors? Do you compare yourself nationally? Regionally? Locally?<\/p>\n<h4><strong>Unique Value Proposition:<\/strong><\/h4>\n<p>You\u2019ll identify your unique value proposition. This is\u00a0<em>the<\/em>\u00a0thing that your organization does exclusively or better than anyone else.<\/p>\n<h4><strong>Competitors:<\/strong><\/h4>\n<p>The last part of your market analysis is an evaluation of the competition. What are they doing well? What are their weaknesses? Remember, your competitors aren\u2019t just others in the same industry, it can be anyone. You could have products that compete with for-profit companies, for example. Knowing the competition helps you fill in the gaps for your organization.<\/p>\n<h3>4) Audiences<\/h3>\n<p>In the Audience section, you\u2019ll define your current audience demographics and the different ways you segment your audiences.<\/p>\n<p>For some audience segments, you may want to build communication objectives and key messages just for them. Your messaging depends on their specific needs.<\/p>\n<p>Using IAMC as an example, our communications planning could incorporate segments for different states of membership (prospective, current, lapsed, etc.) or could include other types of audiences like attendees, volunteers, donors, legislators, product purchasers, etc. For each, we\u2019d note the specific challenges they face. What are they trying to do when they engage with us? What gets in their way?<\/p>\n<p>This section is also the perfect place to evaluate your communication channels. What media do your audiences and target \u201ccustomers\u201d engage with? Where can you find them? How can you reach them? What channels have been successful for you in the past? Consider channels like social media, email marketing, direct mail, and others.<\/p>\n<h3>5) Goals<\/h3>\n<p>It might seem strange identifying your strategic communications goals at the end of your communication plan\u2014but it\u2019s for a good reason. You need to really think through your organization, your place in the market, and your audiences before you can set realistic and strategic goals.<\/p>\n<h4><strong>Goals<\/strong><\/h4>\n<p>Think big here\u2014what are the top 3 initiatives you need to do this year to get closer to your vision? These goals should be strategic and ladder up to your organization\u2019s overall goals. In the case of IAMC, we have an overall strategic goal to \u201cIncrease revenue by 5% in 2021.\u201d Based on that organizational goal, we established these three communications goals for 2021:<\/p>\n<p>Goal #1: Retain member growth from 2020<\/p>\n<p>Goal #2: Increase engagement through the usage of products and services<\/p>\n<p>Goal #3: Increase brand awareness<\/p>\n<h4><strong>Activities<\/strong><\/h4>\n<p>For each goal, what activities do you need to undertake to reach the goal? How will you measure success for each activity? What tactics must you complete for each activity? Here\u2019s a look at the activities around our IAMC example for retaining membership:<\/p>\n<p><strong>Goal #1:<\/strong> Retain member growth from 2020<\/p>\n<p><strong>Activity #1:<\/strong> Improve the onboarding experience<\/p>\n<p><strong>Activity #2:<\/strong> Increase new member annual meeting attendance<\/p>\n<p>In our IAMC example, many members joined in 2020 because we offered needed support on how to handle the Coronavirus. To retain these members, IAMC has to make sure they experience the benefits of membership in the first year. Membership is an emotional decision so we must connect them to the organization, other members, and their local network. Facilitating conversations is key.<\/p>\n<h4><strong>Metrics<\/strong><\/h4>\n<p>For each activity, you must establish the metrics of success. How will you know if you have been successful in meeting your objectives?<\/p>\n<p><strong>Goal #1: Retain member growth from 2020<\/strong><\/p>\n<p><strong>Activity #1: Improve the onboarding experience<\/strong><\/p>\n<ul>\n<li>Metric: 80% renewal in Year 1<\/li>\n<li>Stretch metric: 90% renewal in Year 1<\/li>\n<\/ul>\n<p><strong>Activity #2: Increase new member annual meeting attendance <\/strong><\/p>\n<ul>\n<li>Metric: 25% of new members attend<\/li>\n<li>Stretch metric: 40% of new members attend<\/li>\n<\/ul>\n<p>The metrics we will use to know we\u2019ve been successful with each of our two Activities.<\/p>\n<p>Set your metrics based on past performance and new insights. There\u2019s usually some data that exists to give you a starting point. Even if you don\u2019t have your own analytics, look for industry benchmarks or ask around to form your best ballpark estimate. If you\u2019re guessing, how will you convince anyone to invest in it?<\/p>\n<p>One thing we\u2019ve learned is to set stretch metrics. Some you\u2019ll hit, some you won\u2019t. That\u2019s ok\u2014they\u2019re there as an added challenge.<\/p>\n<h4><strong>Tactics<\/strong><\/h4>\n<p>One you\u2019ve identified your activity and how you\u2019ll measure success, you\u2019ll list the tactics to complete to ensure you\u2019re successful.<\/p>\n<p>A listing of the tactics we\u2019ll undertake to accomplish each Activity:<\/p>\n<p><strong>Goal #1: Retain member growth from 2020<\/strong><\/p>\n<p><strong>Activity #1: Improve the onboarding experience<\/strong><\/p>\n<ul>\n<li>Metric: 80% renewal in Year 1<\/li>\n<li>Stretch metric: 90% renewal in Year 1<\/li>\n<\/ul>\n<p><strong>\u00a0Tactics:<\/strong><\/p>\n<ul>\n<li>Welcome kit (digital and print options) with clear directions on how to register online and access members-only content, Mighty Citizen badge, and benefit reminder document.<\/li>\n<li>Monthly social, emails and postcards showcasing a single benefit with easy steps on how to use it.<\/li>\n<li>Welcome call from the local Mighty Citizen Chapter and social media shoutout from National.<\/li>\n<\/ul>\n<p><strong>Activity #2: Increase new member annual meeting attendance <\/strong><\/p>\n<ul>\n<li>Metric: 25% of new members attend<\/li>\n<li>Stretch metric: 40% of new members attend<\/li>\n<\/ul>\n<p><strong>Tactics:<\/strong><\/p>\n<ul>\n<li>Offer special pricing for new members<\/li>\n<li>Provide networking specifically for new members<\/li>\n<li>Offer one-on-one mentoring sessions<\/li>\n<\/ul>\n<p>From the example, what are the tasks that need to happen in order to \u201cImprove the onboarding experience?\u201d This is an opportunity to get creative. Ask yourself: what is something new we can try here? Checking in with your plan forces you to ask yourself if you\u2019re where you should be and if any strategic updates need to be made based on business objectives or (let\u2019s be real) curveballs. Every month, monitor your metrics and update your progress. Share your metrics from the communications plan with your internal communication team so everyone is up to date on the current communications strategy.<\/p>\n<p>Once a quarter, share the plan and updates with your leadership and full staff. This reminds them on a quarterly basis how your communications department helps reach strategic goals and hits home the value of your work. Besides, the more consistently you report to others, the more likely you are to follow through with your plan.
